A twelve-month system built to develop a leadership team and its culture at the same time,
so growth doesn't depend entirely on the founder.
THE PROBLEM
A company can outgrow what one founder can carry long before it outgrows the founder's judgment. As a business scales through category creation, team expansion, and growing complexity, the leadership team has to be able to think, decide, and communicate without the founder in every room. Most teams aren't built for that. They're built around the founder's instincts, because nobody ever asked the team to develop instincts of its own.
WHAT IT IS
This system was built with Zeroma, an AdTech company moving through exactly that stage of growth. It combines executive coaching, leadership development, cultural reinforcement, decision-making architecture, performance leadership, and founder-load reduction into one twelve-month system, built around the company's own stated values instead of generic leadership theory.
HOW IT’S STRUCTURED
The system runs through four quarterly phases,
each with its own theme.

Self-Leadership
Building self-awareness, emotional regulation, and accountability as individual leadership behaviours.
Q2
Critical Thinking & Creative Problem Solving
Structured reasoning, challenging assumptions, and solving problems independently instead of escalating them.
Q3
Communication Mastery
Clarity, structure, and precision in how the team communicates, in writing and in the room.
Q4
Leadership Presence & Sustainable Performance
Emotional resilience, grounded presence, and habits that hold up under pressure.
Each quarter runs on the same rhythm: monthly individual coaching for every leader, a quarterly workshop for the whole team, and a steering session with the founder to track patterns and set direction.
WHAT IT PRODUCES
Every leader starts with a baseline assessment and a roadmap, then gets measured again at defined points through the year: real behavioural movement, tracked over time. The year closes with a full leadership and culture report and a co-created communication standard: a written document defining how the team is expected to communicate, that becomes part of the company's own onboarding and leadership toolkit going forward.
WHAT
CHANGES
Leaders who can think, decide, and solve problems without escalating everything upward, and fewer things that turn into conflict before anyone names them. The culture ends up built around values the team named for itself. For the founder, the clearest outcome is a measurable drop in how much of the business still runs through them personally.
